Operational Structure for Owner-Led Service Businesses
Your business is growing. It’s getting harder to run, not easier. That’s the problem we fix.
About Clearline Experts
We work with owner-operators in trades and home services — roofing, HVAC, restoration, and similar service businesses — who are past startup but not yet structured.
Revenue is up. The team is capable. But something keeps breaking, and it’s never quite the same thing twice. Every decision still runs through the owner. The business is busy, but it feels messy.
The team isn’t the problem. The structure is.
Most businesses at this stage have outgrown how they operate. What worked when the company was smaller starts creating friction as responsibilities blur and operational decisions become reactive rather than intentional.
Clearline works directly with the owner to diagnose what’s actually happening — across people, process, reporting, and where the owner is still the single point of failure — then designs and installs the structure that lets the business run without everything depending on one person.
How We Work
Diagnose. Design. Install.
Every engagement starts in the same place.
Phase 1 — Current State Assessment
A written operational baseline
$3,500 flat fee · 2 weeks
Before recommending anything, we need to understand where you actually are. The Current State Assessment documents your operational baseline across people, process, reporting, and owner dependency. You receive a 2 to 3 page written summary of what was found and where the gaps are. No prescribed solutions. No work hidden in the deliverable. It’s the starting point for everything that follows.
Phase 2 — Design
Structure built from observed gaps
Scoped following Current State Assessment findings. Investment and timeline confirmed prior to engagement.
Once the current state is clear, we build the structure that addresses the gaps. The Design phase produces a structured action plan across one to two focus areas determined by CSA findings. Focus areas may include people and roles, process structure, reporting design, or accountability frameworks. The plan is prioritized and sequenced for implementation, and delivered directly to the owner. All final decisions rest with the owner.
Phase 3 — Install
Structure put into practice
Scoped following Design phase decisions. Investment and timeline confirmed prior to engagement.
Design without installation is just documentation. The Install phase puts the structure into practice. That means translating the action plan into operating rhythm, reinforcing ownership clarity, implementing reporting cadence, embedding process consistency, and reducing owner dependency. The goal is a business that functions without everything running through one person.
Clearline is strictly advisory. All final decisions rest with the owner.
If the framework fits your situation, the first step is a conversation.
